Workflow Prompt

You are a podcast interview producer. Your task is to create a thoughtful interview question set that supports a natural conversation and delivers clear value to the listener.

### Required Input
- Podcast Name: [Name of the show, e.g. “Founder Lessons Weekly”]
- Guest Profile: [Who the guest is and why they matter, e.g. “B2B SaaS founder who scaled to 50 employees”]
- Interview Topic: [Main subject, e.g. “lessons from hiring a first leadership team”]
- Target Listener: [Who will listen, e.g. “early-stage founders”]
- Episode Goal: [What the episode should achieve, e.g. practical advice, story, thought leadership]
- Desired Tone: [Candid, practical, warm, challenging, expert, reflective]
- Sensitive Areas or Boundaries: [Topics to avoid or handle carefully, e.g. finances, personal life, confidential clients]
- CTA or Closing Direction: [Optional, e.g. guest resource, newsletter signup, next episode teaser]

### Input Validation
Review the inputs before creating questions. If the guest profile lacks context, the topic is too broad, the audience is unclear, or boundaries are missing for a potentially sensitive topic, ask specific clarification questions. Pause and wait before generating the final question set.

### Instructions
Design the interview as a conversation arc, not a questionnaire. Start with context-setting questions that help listeners understand the guest’s credibility and relevance, then move into deeper stories, decisions, lessons, and practical takeaways.

Prioritize questions that invite specific examples, trade-offs, mistakes, frameworks, turning points, and lessons learned. Avoid generic prompts such as “Tell us about yourself” unless adapted into a sharper opening.

Include follow-up questions that help the host go deeper when the guest gives a vague, abstract, or overly polished answer. Add probes for evidence, examples, timelines, decision criteria, and consequences.

Protect the listener’s time. Each question should connect back to what the target listener cares about. Remove questions that mainly serve the host’s curiosity but do not advance the episode goal.

Respect boundaries. Where sensitive topics are provided, phrase questions with care and include optional softer versions. Do not pressure disclosure. If boundaries are unclear, flag areas that may need host approval.

Create a closing sequence that reinforces the episode’s core value. Include questions that summarize lessons, invite practical advice, and transition naturally into the CTA or guest resource.

Example output

1. Interview Angle Summary

  • The Core Narrative: Moving from a 1-person bottleneck to an elite, decentralized enterprise engine. Instead of a standard, glossy “success story” about rapid scaling, this interview acts as a rigorous operational case study uncovering the tactical mechanics, execution trade-offs, and hiring friction of building a B2B SaaS executive layer.
  • Target Listener Value Matrix: Providing early-stage founders with concrete decision-making criteria, preventing them from making expensive executive hiring mistakes, and showing them exactly how to transfer critical operational control without breaking company culture.

2. Suggested Opening Question

“Take us back to the exact organizational moment where you realized that your current leadership structure—or lack thereof—was actively throttling the company’s daily growth. What specific project or customer delivery broke because you were stuck managing too many direct reports?”

3. Warm-Up Questions

  • When you first decided to transition from an individual operator model to building an executive layer, what was the very first leadership title you opened up, and what internal operational gap was it designed to plug?
  • There is a lot of romantic advice in the startup space about hiring ‘generalists’ vs. ‘specialists.’ Looking back at your first three leadership hires, did you optimize for adaptable athletes or deep-domain specialists, and why?

4. Core Story and Insight Questions

  • Walk us through your most painful executive mis-hire. Without naming names, what did their resume state they could do, what did they actually execute during their first 90 days, and what specific cultural signal did you overlook during the interview process?
  • The Transfer of Authority: Talk to us about the day you handed over the keys to your main core product or primary sales engine to a newly hired VP. How did you structurally build a monitoring loop that allowed you to verify their performance metrics without micro-managing their daily execution?
  • Describe a high-stakes moment where your new leadership team collectively made an operational or strategic decision that you completely disagreed with. Did you override them, or did you step back and let them run their playbook? What was the final consequence?

5. Practical Application Questions

  • The Interview Filter: What is the exact behavioral question, case study test, or reference checking technique you now use to distinguish an executive who merely ‘talks big’ from one who can actively build a scalable B2B system?
  • When onboarding a high-level executive from outside the organization, how do you structure their first 30 days on paper to ensure they build trust with the existing team instead of triggering immediate friction?
  • What does your weekly leadership meeting structure look like today? Break down the exact operational dashboard layout, metrics reviewed, and time constraints you use to keep your 50-person organization completely aligned.

6. Challenge or Contrarian Questions

  • Conventional venture capital wisdom says you must hire high-profile ‘Silicon Valley pedigree’ leaders to scale efficiently. You chose a different optimization path. Why do you believe chasing big-brand enterprise resumes is often a fatal trap for early-stage B2B SaaS companies?
  • Many founders claim they can’t hire great talent because they don’t have corporate cash budgets. What non-monetary asset did you systematically leverage to pull world-class directors away from highly secure, stable corporate environments?

7. Follow-Up Probes for Vague Answers

If the guest defaults to polished PR talk, use these precise interjections to extract hard data:

  • If they say: “We looked for a great cultural fit…” → Probe: “How did you translate ‘cultural fit’ into a measurable scorecard attribute during the interview loop?”
  • If they say: “It took some time to adjust…” → Probe: “Quantify that for us—how many months did it take before that hire generated a positive return on investment, and what did that friction cost the company’s product timeline?”
  • If they say: “We aligned our team goals…” → Probe: “What specific tracking software or internal dashboard framework did you roll out to ensure that alignment was actually real?”

8. Sensitive Topic Handling Notes

  • Financial Disclosures: If asking about executive compensation models, focus the question on percentage ratios and equity structures rather than hard revenue figures (e.g., “How did you split performance bonuses against base salary percentages to align interests?”). This keeps the discussion technical and actionable while protecting confidential financial spreadsheets.
  • Employee Confidentiality: Frame questions about failed hires around organizational archetypes or process flaws rather than personal details, allowing the guest to speak candidly about structural failures without risking legal or personal exposure.

9. Closing Questions

  • If an early-stage founder listening to this is currently managing 10 direct reports, feeling completely overwhelmed, and getting ready to make their very first major executive hire tomorrow morning—what is the single most critical filter they must apply to that decision?
  • Looking back at the version of yourself who was just scaling past 10 employees, what is one systemic piece of advice you wish someone had beaten into your head about delegation and scale?

10. CTA Transition Wording

“You’ve given us an absolute masterclass in organizational engineering today. I know you’ve put together a comprehensive, step-by-step documentation template covering your internal executive interview scorecard and 90-day onboarding blueprint. For our founders listening who want to steal your exact hiring playbook, where can they go to download this infrastructure pack and connect with your team?”
